We build premium brands in Mexico

Too often do we see great brands entering Mexico through the wrong door or partner, and turn around with little clue of why it didn't work. Avoid the guesswork with a sales agency close enough to the market to execute, and independent enough to tell you the truth about it. Ocote works as your team on the ground, and our unique approach allows you to test Mexico with a real plan before investing long term.

Our approach

We create and roll out custom go-to-market strategies

Mexico is the second largest consumer market in Latin America and one of the easiest to get wrong. Two routes are usually on the table: distribution or subsidiary. Both are good options, but a hard decision to make without proper knowledge of the market.

Ocote is the step before anything gets decided: a hands-on, market-centric test phase. You get a custom go-to-market strategy and a real commercial presence, built and run in your name: no entity to create or wild guessing whether you picked the right distributor.

We build a two to three year test with less risk or commitment, so the long-term decision rests on a strategy that has been tried, with sell-out data by channel and by product instead of assumptions.

Getting started with the right channel mix

Some brands test Mexico with a Mercado Libre listing, others begin with one pop-up or a single key account. Whether we run each channel on its own or all three together, we deliver a single pricing strategy that works across channels, and rigorous reporting behind each.

Mexico's retail landscape revolves around its department stores and independent specialty. Let us identify your key prospects and open the doors that matter to your brand.

Building brand and demand

A new market moves faster when something is being said about the brand entering it. We highly recommend a dedicated communications budget with every entry, and size it to whatever you are testing. We work with trusted local PR, social and influence partners, briefed and managed by us.

The ocote (pinus durangensis) is a resinous pine native to Mexico, a reminder of the country's remarkably diverse landscapes. Traditionally used as a fire starter, the ocote embodies the role we strive to play for our clients: igniting their growth and helping them establish strong roots and a lasting presence in this unique market.

We start where you are

Start or Push

Where we begin depends on whether you already trade here. The mechanic does not change: open, sell, measure, then decide what to do next.

  • Positioning benchmark
  • Market audit and quantified potential
  • Customized market discovery trip
  • Full support on importation, setup and action plan
  • Business launch
  • Decision between a local entity structuring or end-to-end distribution, and implementation
  • Audit of the existing activity or past test
  • Restructuring what needs to be
  • Recruitment and onboarding of a new distributor
  • Opening new channels
  • Growth and volume ramp
  • Brand premiumization
  • We create custom go-to-market strategies for premium brands in fashion, outdoor and lifestyle
  • We run the operations for your market test during two to three years, with real channels, real importation and real sales
  • We can import inventory, open and manage your accounts and protect your price ladder, all in your name
  • We build rigorous reporting until the market test allows to choose what comes next. Whichever route you pick, we can set it up and then hand over the business
  • We do not operate as a distributor: our 3PL capability only serves your market test
  • We don't decide between subsidiary and distributor for you: we build the test and deliver the metrics so you can do so in full confidence
  • We don't work with brands we aren't convinced have real chances of successfully existing in the long run in Mexico
  • We don't tie you in. Every stage can be taken complete or brick by brick

The handover

Whichever route the test points to, we set it up and then step back.

  • Coordination of the setup
  • Legal structure and registration
  • Building the leadership team
  • Transfer of accounts, stock and contracts
  • Handover and transition support

You internalize a business that is already running.

  • Search and selection
  • Mapping and presentation of candidates
  • Coordination of meetings
  • Support through contract negotiation
  • Handover of the file and the sales history

You negotiate with figures in hand instead of promises.

Either way you keep ownership of your brand, your prices and your positioning.
